AEs are among the most expensive hires you'll make. Between salary, ramp time, and opportunity cost, a bad AE hire can cost you north of $500K when you factor in the pipeline they didn't close and the deals they damaged.
Yet most companies still rely on behavioral interviews to evaluate AEs—conversations about past deals that are easily rehearsed and nearly impossible to verify.
A well-designed AE assessment test puts candidates in realistic sales situations and reveals whether they can actually run the kind of deals you need them to close.
Why AE Hiring Is Broken
The AE interview process at most companies looks like this:
- Recruiter screen: Can they articulate their experience?
- Hiring manager interview: Do they seem smart and capable?
- Panel interview: Do we like them?
- Deal review: Can they present a past win convincingly?
Here's the problem: every AE with two years of experience can describe a deal they closed. They've told that story fifty times. They've refined it based on what interviewers react to.
What you don't know is whether they ran that deal or inherited it. Whether they multi-threaded or got lucky with one champion. Whether they can do it again, in your market, with your product, against your competitors.
An assessment test fills that gap. It shows you how they sell—not how they describe selling.
The Five Dimensions to Test
1. Discovery Depth
Can the candidate uncover the real pain, or do they accept the first problem the prospect mentions?
Discovery is the foundation of enterprise selling. A candidate who runs surface-level discovery—"So what are your main challenges?"—will struggle to build compelling business cases or navigate multi-stakeholder deals.
What to test:
- Do they ask follow-up questions that deepen understanding?
- Do they quantify the impact of problems?
- Do they connect operational pain to business outcomes?
- Do they uncover multiple stakeholders and their perspectives?
Red flags:
- Accepting the first answer without probing
- Jumping to solution too early
- Asking closed questions that get yes/no answers
- Missing obvious signals about who else is involved
2. Multi-Threading and Stakeholder Mapping
Enterprise deals die when the champion leaves or loses influence. Strong AEs build relationships across the buying committee.
What to test:
- Do they ask who else is involved in the decision?
- Do they probe for organizational dynamics?
- Do they plan how to engage other stakeholders?
- Do they recognize when they're single-threaded?
Assessment design tip: Include a scenario where the "champion" mentions their boss has concerns. Does the candidate ask about the boss's priorities, or ignore it?
3. Value Articulation
Can the candidate connect your solution to the prospect's specific situation—not just recite features?
Strong AEs tailor their pitch to what they learned in discovery. Weak AEs run the same demo script regardless of what the prospect said.
What to test:
- Do they reference specific problems the prospect mentioned?
- Do they translate features into outcomes?
- Do they avoid jargon that doesn't land?
- Do they tie value to the metrics the prospect cares about?
The difference:
- Weak: "Our platform has real-time analytics that help you track performance."
- Strong: "You mentioned your VP is tired of waiting until month-end to see pipeline coverage. This dashboard updates hourly—so you can spot problems before your forecast call, not after."
4. Negotiation Judgment
How does the candidate handle pricing objections, procurement pushback, and requests for concessions?
You're not looking for candidates who never discount. You're looking for candidates who trade value for value—and know when to hold.
What to test:
- Do they understand the prospect's leverage (and their own)?
- Do they ask what's driving the pricing concern before conceding?
- Do they propose creative solutions instead of just cutting price?
- Do they know when to walk away?
Scenario design: Have the prospect say "Your competitor came in 20% cheaper." See what the candidate does. Panic discount? Or probe why the prospect is still talking to them?
5. Close Planning and Next Steps
Can the candidate move a deal forward with specific, committed next steps?
Deals stall when AEs accept vague outcomes: "Let me think about it." "Send me some more information." "I'll loop in my team."
What to test:
- Do they propose specific dates and times?
- Do they confirm who will be on the next call?
- Do they define what "success" looks like for the next meeting?
- Do they create mutual accountability?
The test: At the end of the scenario, does the candidate ask for a concrete next step—or let the conversation drift?
Segmenting by Deal Complexity
Not all AE roles are the same. Your assessment should match the complexity of the role you're hiring for.
SMB AE Assessment
- Shorter scenarios (15–20 minutes)
- Single decision-maker
- Price-sensitive objections
- Fast qualification and close
- Test efficiency and volume capacity
Mid-Market AE Assessment
- Medium scenarios (25–30 minutes)
- 2–3 stakeholders mentioned
- Budget and timing objections
- Discovery plus business case
- Test balance of speed and depth
Enterprise AE Assessment
- Longer scenarios (35–45 minutes)
- Complex buying committee
- Procurement and security objections
- Multi-stakeholder navigation
- Test patience, rigor, and strategic thinking
Building Your Assessment
Step 1: Define the Scenario
Start with a realistic deal situation. Use a company that resembles your typical customer—similar industry, size, and buying process.
Include:
- A named prospect with a specific role
- A business problem they're trying to solve
- Internal dynamics (boss has concerns, team is skeptical, procurement is involved)
- A competitive situation (they're also talking to your competitor)
- A timeline pressure (event, board meeting, fiscal year-end)
Step 2: Write the Prospect Persona
Brief your "prospect" (whether AI or human) on how to respond:
- What pain they'll admit to, and what they'll hold back
- What objections they'll raise
- What information they'll give if asked (and only if asked)
- How skeptical or friendly they should be
The best assessments include information the candidate can only get by asking good questions.
Step 3: Build the Rubric
Score each dimension on a 1–5 scale. Define what each score means with specific observable behaviors.
Example for Discovery Depth:

Before you see any results, define your minimum:
- Overall average: ≥ 3.5 to advance
- No dimension below 2.0
- Must have attempted to multi-thread (for enterprise roles)
- Must have proposed a specific next step
Step 5: Calibrate with Your Team
Run the assessment on a few existing reps—top performers, mid-tier, and struggling. Do the scores match what you know about their performance?
If your best AE scores lower than a candidate you're unsure about, revisit your rubric or scenario. The assessment should confirm reality, not contradict it.
Using Assessment Data in Final Interviews
The assessment isn't the final decision—it's what makes the final interviews actually useful.
Before the interview, share the candidate's assessment summary with the panel:
- Overall score and dimension breakdown
- Key moments from the transcript (strong and weak)
- Specific areas to probe
Instead of generic questions, interviewers can ask:
- "In your assessment, the prospect mentioned their boss was skeptical. Walk me through how you'd approach that in a real deal."
- "You scored high on discovery but lower on closing. Tell me about a deal where the close was harder than expected."
This turns interviews from auditions into investigations.
Red Flags That Should Disqualify
Some things you see in an assessment should stop the process:
- No discovery before pitching: If they launch into features without asking a single question, they'll burn your demos.
- Argumentative tone: Pushing back on objections with aggression, not curiosity.
- Ignoring buying signals: The prospect shows interest and the candidate keeps pitching instead of advancing.
- No ask for next steps: If they can't close in a simulation, they won't close in real life.
- Obvious fabrication: Claiming to have used a methodology they clearly don't understand.
These aren't coaching opportunities—they're fundamental skill gaps.
